Why More Loft Launched Lower

A gentleman came in last spring holding a driver he had owned for two seasons and a printout from somewhere else that told him he needed more loft. He had gone home, turned the hosel from nine and a half to eleven and a half, and gone out to play. The ball came off lower. Not marginally lower — visibly, annoyingly lower, and it started running out at the end of its flight in a way it never had before. He arrived at the counter convinced the adjustable sleeve was broken.
The sleeve was fine. So was the printout, in isolation. What went wrong is a thing we see often enough that it is worth writing down, because it looks like a contradiction and it is not one.
The measurement that solved it in four minutes
We put his club on the lane, sprayed the face, and asked him to hit fifteen balls at the setting he had been playing. Then we turned the sleeve back to where it was originally, wiped the face, and asked for fifteen more. Two charts, same golfer, ten minutes apart.
At the original setting his contact sat a little below the middle of the face, which is normal, with a vertical spread of about half an inch. At the added-loft setting the whole cluster had dropped further. The average strike was now sitting close to three quarters of an inch below the centre, with several down near the bottom groove. Nothing about his swing had consciously changed. The club had moved the strike for him.
Why a low strike undoes added loft
A driver face is not flat from crown to sole. It is curved, top to bottom, and that curvature exists for a reason. When you strike below the centre of the face, two things happen at once. The face at that point sits at less loft than the number stamped on the head, because of the roll. And the head torques about its centre of gravity, tipping the crown backward and imparting extra backspin while the ball leaves at a shallower angle.
Golfers know the second half of that as gear effect and usually think of it sideways — heel strikes drawing, toe strikes fading. The vertical version is less discussed and, on a driver, it is just as strong. Low on the face gives you lower launch with more spin. High on the face gives you higher launch with less spin, which is why the best drives most people hit in their lives came off the upper half of the face and felt effortless.
So the arithmetic on his club was: plus two degrees from the sleeve, minus something like three degrees of effective launch from a strike position that had migrated a quarter of an inch further down the face. Net result, a lower ball flight and a puzzled owner.
But why did the strike move at all?
This is the part that makes the story useful rather than merely curious. Adjustable hosels do not only add loft. On almost every design on the market, rotating the sleeve to add loft also closes the face slightly and flattens the lie a touch. The head sits differently behind the ball, and it looks different at address.
Our customer did what nearly everyone does when a driver suddenly looks shut: he compensated. Ball position crept back in his stance by a couple of inches, his hands moved a fraction ahead, and his attack angle steepened from mildly upward to essentially level. All of that is invisible to the golfer and completely visible on a turf trace and a face chart. A level or downward strike with a driver means the club is descending into the ball at the point where it should be climbing, and the natural consequence is a lower point of contact on the face.
Two degrees on a sleeve triggered a chain of small unconscious adjustments, and the sum of those adjustments beat the setting change. This is the whole reason we read marks before we touch a launch monitor. The monitor would have told him his launch angle went down. It would not have told him why, and without the why there is nothing to fix.
What we actually changed
We put the sleeve back to its original setting and worked on the strike instead. His driver was forty-six inches, which is longer than most people can control and was contributing to the vertical spread. Three quarters of an inch came off the playing length, the swingweight was brought back up with tip weight so the head did not go light and feel dead, and he went back on the lane.
Face spread tightened from just over an inch to a little under six tenths. Average strike came back up to a shade below centre. Launch angle climbed by about a degree and a half from where it had been at the higher loft setting — that is, adding loft had lowered his launch, and removing loft had raised it, because the strike moved further than the setting did in both directions.
Then, and only then, we tried adding loft again. With the shorter shaft and the recovered strike position, a single degree of extra loft did behave the way the textbook says: launch went up slightly, spin went up slightly, carry improved marginally at our altitude. He plays it there now.
The general rule this points to
Loft is the last lever, not the first one. It is a fine adjustment that behaves predictably once contact is stable, and it behaves unpredictably when contact is not. Any spec change that alters what the club looks like at address is capable of moving your strike position, and a moved strike position routinely outweighs the change you were trying to make.
That applies to more than hosel settings. Adding ten grams of shaft weight, changing head shape from a compact profile to a large footprint, going from a shiny crown to a matte one — all of these have produced measurable strike migration in this shop. Not because of anything mystical, but because golfers respond to what they see and feel, and they respond faster than they notice.
A local footnote
The customer's original printout came from a fitting done at sea level, and the recommendation on it was not wrong for that place. At our elevation the flight is naturally flatter and longer, and the spin figure that keeps a ball in the air through the back half of its journey is a little higher than a coastal target would suggest. A golfer chasing a low-spin number here can end up with a drive that carries well and then falls out of the sky with nothing left. That is a separate article, and it is the other half of why we keep our own reference data instead of borrowing anybody's chart.
